Case Study

Production Output Growth through Process Reengineering

With rising demand for key calibres and limited capacity expansion options, the client needed to increase output without increasing headcount or machinery. Key challenges included bottlenecks in loading and inspection, shift inefficiencies, high WIP, and delayed order fulfilment.

Optimized existing operations to boost production output without adding new machinery or manpower, addressing capacity constraints effectively.
Resolved key bottlenecks in loading and inspection stages, improving flow efficiency and reducing cycle times.
Streamlined workflows and shift utilization, resulting in lower work-in-progress levels and faster order fulfilment.

The challenge

A clear operational constraint with measurable consequences.

Rising demand for key calibres had created pressure on capacity, but the client needed to improve output without adding machinery or headcount. Bottlenecks in loading and inspection, inconsistent shift utilisation, high work in progress and delayed order fulfilment were limiting performance.

The engagement combined process observation, time and motion analysis, capacity assessment and line balancing. Workstations, operator allocation, flow controls and shift routines were redesigned around the actual constraint, supported by visual management and daily feedback.

Engagement approach

Structured from evidence to sustained control.

The work was organised into three connected stages so that diagnosis, implementation and internal capability developed together.

01

Flow and capacity baseline

Mapped the process, measured cycle times and OEE, and identified the loading and inspection constraints limiting end-to-end throughput.

02

Line balancing and scheduling

Reallocated operators, redesigned workstation flow and introduced FIFO and kanban controls to reduce queues and work in progress.

03

Daily management

Introduced shift huddles, tier boards, takt-based pacing and operator feedback so that performance issues could be identified and acted on quickly.

Methods and controls

Practical tools selected for the operating environment.

Methods were applied to support decisions, strengthen internal ownership and create repeatable management controls.

Outcome

The redesigned operating model increased daily output without additional capital equipment or staffing. It also improved order fulfilment, reduced changeover losses and created a repeatable approach for future production expansion.

Measured improvement supported by clearer ownership, stronger controls and practical workforce engagement.
Results shown reflect the stated client baseline and engagement scope. Client identity remains confidential, and outcomes may vary according to operating conditions, available data and implementation ownership.
